So it's not a question of if the empire will crumble, but when and how. You will not see it in the share price next year, in the successful Fenix 9 launch later this year, on the next earnings call, or in the next set of headlines about Apple's struggles in China. Cracks lurk in the economic and organisational shadows, but they are already visible if you know where to look. Garmin is having its best-ever years, and that is exactly why now is the time to read this. Why Read This Now, When Garmin Is Clearly Winning? Numbers first. Consolidated revenue of $6.30 billion in 2024, up 20%. Record again in 2025 at $7.25 billion, up 15%. Fitness segment growth in the low thirties two years running, taking that segment past $2 billion in revenue for the first time. Volumes up, not just prices, with most new fitness customers new to the brand. Operating margins expanded to 25%. Stock near all-time highs. Execution under Cliff Pemble has been excellent. Product cadence is the strongest in the company's history. None of that is in question. And the pipeline supports the same picture. The Visigoths arrived in a single year and ended the matter. Over 90% of Garmin's manufacturing sits in Taiwan. The Thailand facility announced in 2025 is a Taiwan-plus-one hedge, not a solution. The probability of a Chinese move on Taiwan in any given year is low. The consequence would be total: A multi-quarter halt in Garmin's ability to ship products Loss of decades of accumulated supplier relationships Relocation of R&D and engineering talent across an ocean A competitive hole that Apple, Coros, Suunto, and the Chinese cohort could fill within a year, other things being equal. The privacy posture is genuinely differentiated and may become a marketing asset under tightening EU regulation and AI fears. The endurance core is loyal, well-served, and unlikely to defect. There is a real, defensible high-margin specialist endgame: Garmin as the premium sport-and-adventure brand, smaller in unit terms than Apple or Huawei, larger in average selling price and operating margin, with a service tier that profitably serves the most engaged customers. That is a survival, not a victory, but it is a survival worth having. This piece is not intended as a hit job against Garmin. None of the cracks will become financially material, other than a Taiwan event. Garmin continues to grow. Connect+ adoption would be the leading indicator to watch if it were reported. That outcome shapes the rest of the decade. 2030 to 2035. Cohort replacement and medical regulatory positioning start to bite. Garmin transitions from dominant generalist to high-margin specialist. Revenue may still grow in absolute terms. Market position narrows. The empire is weakened. Post-2035. The company is unrecognisable from today. Acquired, deliberately retrenched, or slowly faded. The most likely outcome, in my view, is the high-margin specialist. That is a survival. Take Out Structural arithmetic does not work for Garmin over the next twenty years. Execution arithmetic works for them over the next three to five years. Both are true simultaneously, and the new analysis should reflect both. The 2024 article on this site had the analysis right, and the timeline was too aggressive. Critics will now make the inverse mistake: pointing at record revenue in 2025 and concluding that the structural argument was wrong. It was not wrong.
