IndieVelo: Building a Niche with Performance Validation

Founded over a year ago by Dr George Gilbert, a former leader in Zwift’s anti-cheating programs and current non-exec director of The Boat Race, IndieVelo focused on addressing Zwift’s race integrity gap. By integrating dual-recording metrics and advanced data checks, IndieVelo appealed to cyclists who seek a level playing field in virtual races. IndieVelo has grown to attract 40,000 registered users, a notable achievement given its focus on performance accuracy rather than social engagement.

In contrast, Zwift has captured a broad audience of casual and competitive users, maintaining market dominance through its expansive virtual routes and strong social network. However, its leniency on race verification—a point of contention for some users—has left it vulnerable to new entrants like IndieVelo, which prioritises data accuracy and MyWhoosh, offering a good, free alternative.

TrainingPeaks’ Strategic Integration and User Growth

TrainingPeaks, known for its data analytics and training planning platform, surely sees IndieVelo’s verification technology as a pathway to expand its presence in the indoor cycling market. With the acquisition, TrainingPeaks Virtual will remain free to all users until March 2025, when it will shift to a paid model requiring a TrainingPeaks Premium subscription ($19.99 per month or $124.99 annually) – but note that TrainingPeaks Virtual is free to Premium subscribers.

The acquisition also gives TrainingPeaks access to a user base of performance-focused cyclists. This demographic could be attracted by the seamless integration of IndieVelo’s validation technology and TrainingPeaks’ comprehensive suite of data tools. I strongly suggest this will lead to cross-platform adoption by existing TrainingPeaks users, creating a direct competitive threat to Zwift’s market share among serious athletes.

The Competitive Landscape: A Free MyWhoosh and New Entrants

Zwift is facing pressure from TrainingPeaks and MyWhoosh, a free indoor cycling platform backed by corporate funding. MyWhoosh’s zero-cost model appeals to a broader, budget-conscious user base, positioning it as an alternative for users not seeking the structured training and data verification features offered by TrainingPeaks Virtual.

This dual pressure from TrainingPeaks Virtual on one end and MyWhoosh on the other challenges Zwift’s user loyalty, especially as subscription prices remain a crucial concern for many. The shift in the market landscape suggests that Zwift may need to reconsider its race verification and accuracy features, or it risks losing its competitive edge.

TrainingPeaks’ Strategy and Implications for Zwift

TrainingPeaks CEO Dirk Friel often emphasizes the importance of maintaining an open ecosystem, and he should be correct in believing that the acquisition will not affect existing partnerships with other platforms. TrainingPeaks has retained universal compatibility with a wide range of devices and apps, a core strategy distinguishing it from platforms like Zwift operating within more defined ecosystems. This approach allows TrainingPeaks to scale its reach without alienating device manufacturers and data partners.

As TrainingPeaks continues investing in IndieVelo’s verification technology, Zwift’s core demographic may shift. TrainingPeaks Virtual will attract a growing number of athletes from Zwift’s competitive segment, particularly those looking for verified performance data.

Financial Viability of Free Cycling Apps: A Challenge for All Players

TrainingPeaks Virtual’s shift to a paid subscription reflects the broader challenge of monetizing indoor cycling platforms after its beta period. Free virtual cycling apps, while appealing, often fail to sustain themselves long-term – they must be funded somehow. Previous free platforms, including RGT and VirtuGo, ultimately collapsed.

MyWhoosh, however, continues to offer a free model due to its corporate backing, likely complicating Zwift’s pricing aims. Still, Zwift risks losing some of its users to free competitors if it does not adapt to changing expectations.

Future Outlook: TrainingPeaks Virtual as a Market Disruptor

TrainingPeaks Virtual’s entry into the market marks a potential turning point for the indoor cycling sector. As more athletes prioritize data verification, Zwift’s dominance is threatened by a platform that can offer a more rigorous and accurate training experience. TrainingPeaks’ ability to scale IndieVelo’s offering could create a lasting shift as Zwift faces mounting competition at both the premium and budget levels.

Ultimately, Zwift’s ability to retain its user base will depend on its response, or it may risk ceding its market-leading position to rapidly evolving competitors.

Take Out

This is a brilliant move to please TrainingPeaks’ existing Premium subscribers with access to a new, free virtual platform. It will certainly encourage some subscribers to keep paying in these troubled economic times, and it might even get someone like me to move to TrainingPeaks for its data analytics and plans, simultaneously ditching my casual use of MyWhoosh and various other analytical platforms.

I believe Zwift is yet to make a profit, so this move by TrainingPeaks must further worry them, perhaps even more so than the modest rise of the free MyWhoosh platform this year. Zwift will lose some customers to TrainingPeaks and Mywhoosh, but how many? Zwift remains the ‘best’ virtual platform overall. Perhaps Zwift’s more recent concerted moves into hardware will reassure its owners of its financial footing.

Customers? Well, you’ve never had it so good. Enjoy your upcoming indoor winter cycling.
